Pick Your Numbers. Know Your Next Move.

Not 47 KPIs. Three to six numbers, tied to what you're actually trying to grow this quarter — and a simple way to connect each one to an action and a result you'll check. Work through it during today's call, or on your own afterward.

Step 1 of 6 — The 3 Buckets

Three buckets. That's it.

When you Google "business KPIs" you get a list of 47 and feel behind immediately. We're not doing that. Everything worth tracking falls into one of three buckets — and you only need one or two numbers per bucket, tied to what you're actually working on right now.

Financial — the health of your business
Revenue, profit margin, expenses, cash flow. Are you actually making money — not just bringing it in, but keeping it?
Marketing — the growth of your business
Leads, conversion rate, email subscribers, discovery calls booked, engagement that actually leads somewhere. Are the right people finding you, and moving closer to buying?
Operational — the efficiency of your business
Delivery timelines, onboarding completion, task time, team capacity. Is the business running smoothly, or held together with duct tape?
Which bucket are you most in the dark on right now?
Step 2 of 6 — The Vanity Metric Trap

The number you check but never use.

Almost everyone has one — a number that feels good (or bad) to look at, but never actually changes what you do next. That's noise disguised as data.

The difference:
Vanity Metric
"I got 1,000 views on my reel."
CEO Metric
"That reel drove 12 link clicks and 3 discovery calls booked."
Vanity Metric
"I made $8K this month."
CEO Metric
"I made $8K with a 60% margin — I kept $4,800."
Vanity Metric
"I have 500 people on my list."
CEO Metric
"My launch email had a 35% open rate and converted to 6 sales."
What's one number I check often, but don't really use?
Step 3 of 6 — Your Goal + KPI

One goal. One number.

Not "grow my business." Get specific — then pick the single number that most directly shows you're moving toward it.

My biggest goal for this quarter
Which bucket is this KPI in?
How often will you check it?
The one KPI that's the most direct indicator of progress
Step 4 of 6 — KPI → Action → Result

Pick the number. Choose the action. Track the result.

This is how CEOs make decisions — not by collecting data, but by connecting it to a specific, repeatable action and a date to check back in.

KPI
Action
Result
Your KPI (from Step 3)
Where it is right now
Where you want it to be
Action — what will you do consistently to move this number?
Make it something you can control. Be specific and repeatable.
Result — when will you check in and evaluate?
Step 5 of 6 — Release a Vanity Metric

Give yourself permission to let it go.

You named it back in Step 2. If it doesn't tell you what to do next, it's not earning the mental energy it's taking.

The Vanity Metric You Named
What will get that attention instead? (optional)
Step 6 of 6 — Weekly CEO Check-In

Fifteen minutes a week changes how you run your business.

Same day, same time, every week. Pull up your numbers. Ask yourself what they're telling you, and what your next move is.

Day of the week
Time
My weekly CEO check-in is every [day] at [time]. I'll pull up my numbers and ask: what is this telling me, and what's my next move?
